Great stuff. Unfortunately as an author with a small press, I lack both the control and the margins to make these types of campaigns work profitably.

Glad to know I share some writing habits with such a wonderful author...outlines as suggestions, silence while writing, and burying facts in stories.  All things I do, I guess I just need to do them better :)  Best of luck to Jennifer and Joe with your future projects.

I don't have any answers, but I'm not sure it's something you should be too worried about.  I've completed two books in one series and the first book of a second.  I'm working on book 2 of series 2.  Other than my first book, which was definitely a seat of the pants affair, I create an outline for each story.  It's never more than a page and really isn't much more than a list of scenes or major points in the story.  Quite a few characters never make the outline, but the connecting the dots of the outline helps me create them.  I think of it more as an anchor line for my story rather than an explicit map.  It's more stable at the beginning and tends to change as the story evolves toward the conclusion.

I do a lot of the same things you do as far as rewriting/editing, although I don't think as explicitly about technical character development as you seem to do.  That's probably because I don't have a formal writing background.  FWIW, my first book took a year to write and another 3 months to edit it down by ~1/3.  My next two took about nine months from start to finish.  I did use a professional editor to critique & review my first, but did the actual editing myself.

I don't know if that's particularly useful, but it's what I do.
